Private equity advisory for portfolio leadership and value creation.

Sparring for private equity investors, operating partners, boards and portfolio companies on management teams, CEO/CFO succession, leadership assessment, critical appointments and the leadership architecture behind the value creation plan.

The investment thesis needs the right leadership.

Value creation is not delivered by the plan alone. What matters is whether the CEO, CFO and management team fit the company’s phase, the sponsor’s pace and the most important value levers.

This is where my private equity advisory comes in. The focus is not on classic strategy consulting, but on the leadership decisions that enable or prevent execution: who can deliver the investment thesis? Where is leadership capacity missing? Which role needs to be redesigned or filled with a new appointee? Which governance supports speed without diluting accountability?

Focus: portfolio leadership, management team, CEO/CFO, board and critical key roles – from early assessment to the succession or appointment decision.

Management assessment through the lens of the investment thesis

A management team should not be rated abstractly as “good” or “bad”. What matters is fit with the specific value creation logic. A CEO who leads a stable company excellently is not automatically the right person for an aggressive buy-and-build strategy. A CFO with a strong track record in financial planning and performance management is not necessarily the right appointment for refinancing, M&A integration or exit readiness.

The assessment approach therefore links individual leadership history with the actual mandate of the investment:

  • which value levers must be realised in the next 12–36 months,
  • which decisions the role is accountable for,
  • which change achievements are already demonstrable,
  • how robust P&L responsibility and leadership scope are,
  • how collaboration with the sponsor, board and management team works,
  • where complementary expertise or a leadership upgrade is required.

I deliberately position this assessment as management due diligence or leadership due diligence: a structured assessment of the management team, leadership risk and critical human capital risks along the investment thesis – based on structured interviews, track record, references and role requirements, not as an automated hire/reject decision.

In depth: Executive Assessment & Leadership Audit combines management assessment, executive assessment and a digital evidence structure for PE situations – from diligence and the 100-day plan to succession and exit readiness.

Along the ownership cycle

  1. Pre-deal / diligence: initial assessment of the CEO, CFO, management team and critical competence gaps.
  2. Signing to 100 days: assess the leadership structure against the investment thesis, prioritise roles, prepare potential succession.
  3. Value creation: targeted leadership upgrades for growth, transformation, performance, buy-and-build or AI.
  4. Mid-hold: check whether the management team and operating model still fit the next phase.
  5. Exit readiness leadership: set up leadership, governance and succession so that the company appears institutionally robust rather than dependent on individuals.

CEO alpha starts with the right fit for the investment thesis.

In a PE context, the question is rarely whether a candidate is “strong”. The more important question is: strong for which situation? Leadership must fit the investment thesis, the timing and the sponsor’s operating model.

That is why I start critical appointments not with a longlist, but with the mandate. For formal search mandates, see private equity executive search, CEO search and CFO search.

Portfolio leadership & value creation

Many value creation levers are functional – pricing, commercial excellence, procurement, digital, AI, internationalisation or working capital. But execution is always a leadership question as well. If the portfolio company lacks sufficient executive bandwidth, initiatives become side tasks for the management team.

Here a leadership upgrade can make more sense than another consulting stream: for example a chief transformation officer, a CFO experienced in scaling, a commercially strong CEO, a COO strong in integration or an AI transformation leader.

Board and sponsor as a leadership system

Private equity creates a particular governance constellation. Sponsor, board and management team must be able to decide quickly without blurring responsibilities. Good governance does not create additional bureaucracy but clarity about mandate, information flow, escalation and decision-making.

Where there are competence gaps or succession questions, the work connects with board advisory. When artificial intelligence becomes strategically relevant, AI leadership search offers the specialised approach for CAIO, transformation and board-level AI expertise.

Typical situations

  • The management team does not fully fit the new investment thesis.
  • CEO or CFO change during the holding period.
  • Founder-to-professional-CEO transition.
  • Buy-and-build requires stronger integration and steering capability.
  • Internationalisation or scaling overstretches the existing leadership structure.
  • A transformation or performance programme needs additional executive bandwidth.
  • AI or digital becomes a key value lever.
  • Exit readiness requires professionalising management and governance.

How I work

I work selectively and personally. The mandate stays with me from the first sparring session to the final decision. In sensitive situations, the collaboration can begin as a confidential assessment and only later become a formal search or advisory mandate.

The aim is not to introduce as many models and frameworks as possible. The goal is a clear decision: what leadership does this portfolio company need now, and how can we secure it?

Frequently asked questions

Is this classic strategy consulting?

No. The focus is on leadership, roles, management team, succession, board and executive search. For operational value creation programmes, I work where leadership decisions are the decisive bottleneck.

Can a management assessment be done without a subsequent search?

Yes. An independent assessment of role fit and the management team can be a stand-alone advisory mandate. A search mandate only follows if an appointment is actually required.

Do you work directly for the fund or for the portfolio company?

Both are possible. What matters is a clear mandate, defined decision-makers and confidentiality. Depending on the situation, the mandate is with the investment team, operating partner, board or CEO.

PRIVATE EQUITY · PORTFOLIO LEADERSHIP

The right leadership is a value creation lever.

For investors, operating partners and portfolio companies who do not want to address leadership only once a vacancy has arisen.
